01Context

A 90-year union sub, at production scale.

The reference is a 90-year-old union wall-and-ceiling contractor in Southern California. It runs roughly 500 paychecks a week, carries about $40M in receivables and $11M in retention, and has more than 3,300 jobs in the system — union fringe, prevailing wage and certified payroll on every public one.

02Challenge

A 50-year-old system, and the author retiring.

The contractor ran its business on software it wrote in-house starting in 1975. It worked — but it was desktop-bound, and the person who had carried it for decades was heading for retirement.

Fifty years of books, compliance logic and job history sat inside a system with a shrinking number of people who understood it and no way to reach it from the field.

03What happened

A full rebuild — field to financials, penny-exact.

We rebuilt the whole thing as a modern web system: foreman timecards from a phone flowing into burdened job cost, union and certified payroll, AIA-style billing with retention, and the GL — one system, end to end.

Then we proved it. The new system ran in parallel against the old books and reconciled to the penny before it took over. The numbers below are that operation’s real scale — not a projection.
